The honest truth about how I got here

I didn't sign up to be a head coach. I signed up to be an assistant.

My oldest daughter wanted to play. I grew up playing — soccer was my whole life — but somewhere in high school I'd fallen out of love with it. When she decided she wanted to play, the love came rushing back. Watching her chase a ball across a field for the first time did something to me that I can't quite put into words.

So I volunteered. As an assistant. That was the deal.

Then the club sent the email asking for head coaches. I ignored it. They sent another. I ignored that one too. By the third email, the math was getting uncomfortable — if I didn't step up, my daughter's season might not happen. I gave in. I said yes. I'm very glad I did, because the game became fun for me again.

That first season was during COVID. The kids didn't see my face until the final game — masks were required at practice, on the sideline, everywhere. Imagine teaching a 7-year-old how to do a pull-back when she can't read your mouth, can't see if you're smiling, and can't tell if the muffled voice behind the cloth is encouraging or annoyed. We figured it out. Barely.

That first season was terrible. I had good intentions, but I had no idea how to lead a group of kids through an effective practice. The kids didn't notice. I noticed. And I decided right then that if I was going to do this thing, I was going to do it well.

Ten seasons later — across coaching multiple teams, becoming a U10 commissioner at my club, and watching my daughter and her teammates grow into real soccer players — I've learned what works, what doesn't, and what nobody told me at the start. This guide is what I wish I'd had in my hands on the drive to that first practice.

The 7 things I wish someone had told me

These aren't tips from a coaching manual. They're the lessons I paid for in chaotic practices, awkward parent conversations, and Saturday-morning games that did not go according to plan. They're in the order I learned them — which is also roughly the order they'll matter to you.

The kids won't notice your mistakes. You will.
My first season I ran practices that, looking back, were a mess. Drills that didn't fit the age group. Transitions that wasted ten minutes. Coaching cues that nobody understood. The parents didn't complain. The kids had fun. I was the only one who knew it was bad. That gap between what you can see and what they can see is your best friend in year one. Use it. Show up, run something — anything — and improve from there. Your bar for "good practice" is way higher than theirs. That's a feature, not a bug.

A plan beats no plan, every single time.
The worst practice I've ever run was the one where I walked onto the field without a plan and figured I'd "feel it out." Twenty minutes in, kids were wandering, two were arguing over a ball, and I was scrambling to remember a drill from YouTube. Even a bad plan gives you something to fall back on. Three drills written on a notecard is infinitely better than a head full of half-remembered ideas. If you take one thing from this guide: never show up empty-handed.

Find one drill that always works. Then find another.
Mine is Flying Numbers. It's so good I featured several variations of it in PlayOS Coach. Every season, the kids love it. You can apply it to almost any teaching moment — passing, decision-making, transitions, communication, defending. Build a toolkit of three or four go-to drills you can run blindfolded. When practice goes sideways — and it will — you reach for one of these. They buy you breathing room while you figure out what to do next.

The first 5 minutes set the next 55.
How you greet the team, what you have ready when they walk on the field, whether the first drill starts within 90 seconds of the official start time — these things determine whether the rest of practice is yours or theirs. Have something running the moment the first kid arrives. A juggling challenge. Cones to dribble through. Anything. Kids who walk onto an empty field invent their own activity, and you'll spend the rest of practice trying to take it back.

Talk less than you think you should.
I used to give long, articulate instructions for every drill. The kids retained about 20% of it. The fix that changed everything: say it in fewer than three sentences, then start the drill. If they're confused, stop the drill and coach in the moment — when the ball is at their feet and the lesson is right in front of them. Real coaching happens during the drill, not before it. Demonstration beats explanation every time at U10 and below.

Equal playing time is not a participation trophy.
It's the single most important thing you'll do at U6 through U10, and arguably through U12. Kids who sit a lot quit. Kids who feel they were picked last quit. Track minutes obsessively. Not because the parents are watching — though they are — but because every minute on the bench is a minute they're not getting better, not having fun, and not falling in love with the game. The kid who plays 8 minutes in a 60-minute game is being told something. Don't tell them that.

You're still going to be nervous before the first practice. Every season. Forever.
I'm ten seasons in and I still get nervous before the first practice of every season. I want to give these kids a great experience. I want their parents to feel like signing up was worth it. I want to teach them skills so they can grow as players and as people, and so they can share the love of the game. The nerves don't go away. They mean you care. The day you walk onto the field without any butterflies is probably the day you should hand the team off to someone who still has them.

What every volunteer coach actually needs

When I started building PlayOS Coach, I asked myself the same question I'd been asking for ten seasons: what does a volunteer coach actually need? Not what a UEFA-licensed pro needs. Not what a director of coaching needs. Not what some coaching curriculum from 1987 thinks coaches need.

Your pre-season survival checklist

The week before your first practice, do these things in this order. They take maybe two hours total. They will save you a season of pain.

Email the parents before you meet the kids
One short note: your name, your kid's name on the team (parents trust coaches who are also parents), your philosophy in two sentences ("We're here to develop players and have fun. Effort over outcome."), practice times, what to bring, and your communication preference. Sets the tone. Buys you goodwill before anyone has a reason to complain.
Memorize your roster — first names only
Drive to practice with the team list on the seat next to you. Say each name out loud. Kids notice when you remember their name on day one. Their parents notice harder.
Plan your first three practices, not just the first one
First practice is high-energy, low-instruction — get them moving, learn names, end on fun. Second practice introduces one technical concept. Third practice puts that concept in a small-sided game. Plan all three before season starts. You will not have time to plan during the week.
Build your bag
20 cones (you can never have too many), 6 pinnies in two colors, a pump, a stack of size-appropriate balls, a small whiteboard or notepad, water for yourself (you'll forget). Most clubs will provide some of this; assume they won't and you'll be pleasantly surprised when they do.
Identify your "always works" drill
Pick one drill — just one — that you know cold and can run with zero setup. Variations of Sharks and Minnows for U6-U8. Flying Numbers or 4-Goal Game for U9-U12. Rondos for U13+. This is your safety net. When something else falls apart, you go to this. It also makes a great opening drill while stragglers arrive.
Decide your philosophy on three things, in advance
(1) Playing time — write down your rule and tell parents in the welcome email. (2) Discipline — what do you do when a kid won't listen? (3) Score — at this age, does it matter? You don't need the right answer. You need an answer, so when a parent asks, you don't fumble.

The mistakes I made so you don't have to

If I could go back and grab my Season 1 self by the collar, here's what I'd tell him.

Mistake: Overcomplicating the warm-up. I'd spend ten minutes setting up an elaborate passing pattern that needed twelve cones and a lecture. By the time I was done explaining, half the kids had wandered off to find the ball. Fix: Warm-ups should be high-energy, simple, and ball-at-feet. Tag games. Dribble races. Anything where every kid has a ball and is moving. Save the patterns for the skill phase.

Mistake: Trying to coach during the drill instead of stopping it. I'd shout corrections from the sideline while kids were mid-rondo. They heard nothing. Fix: When the moment matters, freeze the drill. Walk into the middle. Show them the picture. Restart. Five 20-second stoppages teaches more than 20 minutes of shouting.

Mistake: Avoiding hard parent conversations until they boiled over. The parent who's unhappy about playing time will be more unhappy in three weeks than they are today. Fix: When you sense it, address it directly. Short, kind, factual: "I noticed Jamie was quiet after Saturday's game. I want her to play more next week — here's what we're working on." 90% of parent issues die in the first calm conversation.

Mistake: Treating every season like a fresh start. I'd forget what worked last fall and have to rediscover it in the spring. Fix: Keep notes. Even three lines per practice — what worked, what didn't, which kid surprised you. By Season 3 you'll have a personal coaching playbook nobody can take from you. What "good" actually looks like at the youth level

One of the hardest parts of volunteer coaching is calibrating your expectations. You watched the World Cup. You watched the Premier League. You probably played at a level higher than the kids you're coaching now. None of that is useful for setting the bar with a U9 team.

A team that wins the rec league title. Kids who can pass and move like Barcelona. Parents who praise your coaching. A flawless season.

Every kid wants to come back next season. Every kid played meaningful minutes. Every kid improved at one specific thing they can name. You still like coaching when the season ends.

If those four things happen, you had a great season. The trophy is incidental. The trophy is also frequently a function of who you got drafted onto your team, which you didn't control.

The retention problem nobody talks about

Here's the thing that hits me hardest now that I'm also a club commissioner: kids don't quit youth soccer because of soccer. They quit because of how it's run.

They quit because their coach didn't know what to do on Tuesday at 4:47 PM, so practice was chaotic. They quit because they got 8 minutes of playing time in the last game and 8 minutes the game before that. They quit because their parents stopped enjoying it. They quit because the experience around the soccer wasn't worth the experience of the soccer itself.

And volunteer coaches quit too. After one or two seasons, the burnout sets in. Spending Sunday night Googling drills, Tuesday rushing to plan a practice you'll run an hour later, Saturday morning trying to remember the lineup you wrote on a Post-it that's still on the kitchen counter. We don't have a pro-coach shortage in this country. We have a volunteer-coach-retention shortage. And the way you solve volunteer-coach-retention is you make Tuesday at 4:47 PM feel survivable.
